I Almost Bought 'OEM' Demag Excavator Spare Parts. Then Our Gantry Crane Went Down.

The Friday afternoon that reset my parts budget

I'm a procurement manager at a 300-person fabrication company. I've managed our MRO budget—$1.8M annually—for six years, negotiated with 40+ vendors, and tracked every order in our cost system. In Q2 2024, I was three weeks into auditing our 2023 spending when our 20-ton gantry crane stopped mid-lift.

No one was hurt. But the load—a fabricated steel frame—sat suspended for 40 minutes while our maintenance lead tried to find the fault. We run a 300-person fabrication shop, and I manage procurement. Our crane budget alone is about $180,000 a year. That afternoon, the number felt small.

We operate two Demag mobile cranes for yard work, an older Demag excavator for site prep, and that gantry crane for the assembly bay. I'd been comparing quotes for demag excavator spare parts because our 2016 machine had been down twice in six months. The official quote was $47,200. A regional supplier came in at $31,800 and claimed 'OEM equivalent.' A local outfit quoted $29,500 with no traceability paperwork. I almost went with the $31,800 option. Almost.

What the TCO spreadsheet didn't show

Here's the thing: unit price is the easiest number to compare and the least useful. I built a TCO column for each vendor—freight, installation, downtime risk, warranty, return fees. The $31,800 quote still looked good. Not amazing, but good. The supplier said the parts were 'OEM,' which, per FTC advertising guidelines (ftc.gov), has to be truthful and substantiated. I asked for the substantiation. They sent a one-page PDF with a logo that didn't match Demag's. Red flag.

Did I listen? Not enough. We were under pressure. The gantry crane was already limping, and our Demag mobile cranes were due for service. I approved a trial order: one hydraulic pump and a set of undercarriage components for the excavator. The parts arrived in plain boxes. No Demag branding. No certificates. The pump bolted up, but the pressure test failed at 80% of spec. We sent it back. The replacement took nine days. In the meantime, the gantry crane's hoist started slipping.

'OEM equivalent' is not a legal term. Either it's OEM, or it's not. If a supplier won't show you the chain of custody, you're not buying parts. You're buying risk.

The $31,800 mistake that cost $16,000 more

The gantry crane failure turned out to be unrelated to the trial parts—thankfully. But the downtime overlapped. We had to call in Demag's service network for the mobile crane and a separate contractor for the gantry crane. The final tally: $47,200 for the certified Demag excavator spare parts, $8,400 in emergency labor, and about $12,000 in lost production. The 'cheap' trial order added another $2,100 in return freight and restocking. Total delta versus the official quote: roughly $16,000 in the wrong direction.

So glad we didn't install those undercarriage components. If we had, we'd have been chasing a fatigue failure on a loaded machine. That's not a budget problem. That's a safety problem.

The most frustrating part: the supplier kept saying 'we've never had a problem before.' You'd think a pressure-test failure would end the conversation. It didn't. We had to escalate to their manager, then their owner. Finally got the refund. Not worth the $31,800 in the first place.

Where a bench scraper fits into all this

I know—what is a bench scraper and how to use it? Sounds like a question from a baking blog. But our maintenance lead used one that week to scrape old gasket residue off the hydraulic pump mating surface. A bench scraper is a flat-edged metal blade with a handle. Bakers use it to lift dough and clean counters. Mechanics use it to remove stuck gasket material without gouging the flange. How to use it: hold it at a low angle, push away from your body, keep the surface wet with solvent, and don't use the corner as a chisel. It's a $12 tool that prevented a $400 mistake. Not everything in procurement is about cranes.

The Predator generator moment

Two days after the gantry crane went down, our area lost grid power for three hours. Our Predator generator kicked in and kept the control room and crane controls alive. I'm not an electrical engineer, so I can't speak to generator sizing or transfer switch design. What I can tell you from a procurement perspective is that backup power is not a 'nice to have' when you have suspended loads and PLC-controlled hoists. That generator didn't fix the parts problem, but it kept a bad week from becoming a catastrophic one.

What we changed

After the dust settled, I rebuilt our crane and parts procurement policy. It now requires:

  • Safety-critical parts (brakes, hoists, load cells, undercarriage, hydraulic pumps) must come from Demag or an authorized Demag service partner.
  • For non-critical parts, we still compare at least three vendors—but we score them on traceability, warranty, and downtime risk, not just price.
  • Every quote over $5,000 gets a TCO calculation that includes estimated downtime hours at $1,200/hour.
  • Any 'OEM' claim requires documentation. If it's not in writing, it doesn't count.

We also signed a preventive maintenance agreement for the Demag mobile cranes and the gantry crane. The annual cost is $22,000. That sounds like a lot until you compare it to one unplanned outage.

The honest limitation

I'm not going to pretend certified parts are always the right answer. If you're running a 25-year-old machine that does light duty, and you have in-house engineers who can inspect welds and test hydraulics, a reputable aftermarket supplier might be a reasonable option. This worked for us because we're a mid-size B2B shop with safety-critical lifts and predictable production schedules. Your mileage may vary if you're a seasonal operation with different risk tolerances.

No best option exists. There's only the option that fits your risk, your downtime cost, and your compliance requirements. Be honest about which one you're actually choosing.

What I'd ask before buying Demag parts

  1. Can you provide the Demag part number and a certificate of origin?
  2. What's the warranty, and who pays return freight if the part fails?
  3. What's the lead time when the part is not in stock?
  4. Do you have a local service technician who has worked on this crane model?
  5. What happens to my production if this part fails in the first 30 days?

If a supplier can't answer those five questions, the quote is not a quote. It's a guess. And guesses get expensive.

We ended 2024 with 32% fewer unplanned crane downtime hours than 2023. The certified parts were part of it. The policy was the bigger part. And the bench scraper? It's still in the maintenance cart, next to the torque wrench.
