The $38,000 Lesson I Learned Buying Demag Overhead Crane Parts

Back in August 2019, I was standing under a 10-ton Demag overhead crane in our metal stamping plant, grease gun in hand, listening to a noise that didn’t belong. The right end carriage was making a low metal-on-metal grumble. The morning shift operator said it had started around six. By nine, everyone in the bay could hear it.

I’ve been a maintenance coordinator since 2017. Before that I was a mechanical assembler, so I understand gearboxes and bearings well enough to be dangerous—and that includes the wrong kind of dangerous. I’m not a crane engineer, and that day I needed one.

The $700 Decision

We pulled the crane from service and found the problem quickly. One of the wheels on the end carriage had a flat spot and a flaked section on the rim edge. Not something you run “one more shift.” So I started calling suppliers.

If I remember correctly, the local Demag distributor quoted us a genuine replacement wheel for $1,860, including a new axle, with a two-week lead time. That felt expensive at the time. A different source offered a “compatible” wheel for $1,150, including shipping, arriving in three days. The part was listed as compatible with Demag overhead crane parts, and the salesperson said it would fit our model. What he didn’t say was “verify before you order.”

We actually had a scheduled maintenance shutdown coming up, which meant the two-week wait was doable. But I wanted the faster fix. I wanted to look like I had solved the problem without a two-week downtime conversation. So I approved the cheap wheel, told myself it was the same thing, and went home feeling like a hero. (I wasn’t.)

When It Got Worse

The wheel arrived on Wednesday, as promised. The mounting hole spacing was right. The axle diameter was right. But the rim profile was not. I realized this only after we disassembled the end carriage—a job that took three hours because of corrosion and stacked-up tolerances.

If you type “crane fly” into a search engine expecting to find a Demag crane part, you’ll get a lot of insect photos and maybe some aviation articles. I know that now. What I needed was a crane trolley wheel. The “compatible” wheel had been machined for a slightly different trolley, and the rim taper was wrong. It was close enough to bolt on. It was not close enough to run safely.

Reassembly took another four hours. Then we raised the crane for a test run. The wheel made contact, but the ride was rough. Honestly, it wasn’t even a ride—it was a rhythmic scrape followed by a shudder that traveled down the runway. I killed the power and got on the phone.

The Actual Cost

The genuine wheel arrived via air freight on Friday morning. I remember the invoice because my department had to explain it to the plant manager: $2,340 for the part and $310 for overnight shipping. It cost more than the original quote because we had created an emergency. Then we ran a Friday-night install with two mechanics on overtime, which added $640 in labor.

The bigger number, though, was the downtime. We lost four shifts between Tuesday and Friday. In that bay, the press line billed around $1,100 per hour. I counted 30 hours of lost production. That’s $33,000 of unproduced parts. Add the $1,150 for the wrong wheel, $640 for the extra work on the first install, and $2,650 for the genuine wheel plus freight, and the total landed just over $38,000.

I put that number in a report. The plant manager read it, set it down, and said: “The next time you see a low price, ask yourself why it’s low.” He was right.

The original quote of $1,860 wasn’t expensive. It was the cheapest option all along, because we could have scheduled that repair during the planned shutdown and avoided most of the emergency costs. Instead, I turned a $1,860 repair into a $38,000 mistake.

Terminology Is Part of the Price

That disaster changed how I handle parts. I started asking better questions. I also learned that the names people use for crane parts are not always standard.

For example, one of our machine operators asked me to order a “paddle attachment” for the crane on the coil line. I had no idea what he meant. I pictured something like a paddle-shaped handle, maybe for moving the hoist manually. He sent me a sketch: it was a C-hook with a flat support plate for lifting steel coils. That’s not a paddle. But if you search for “paddle attachment” in our industry, you’ll find all sorts of things, from mixer beaters to excavator thumbs.

We collected three quotes for the operator’s “paddle attachment.” The low one looked fine on paper, but it didn’t include the rotating hook block or the height limiter we needed. The engineered attachment that actually worked cost about $2,100 more. If I had bought the cheap one, we would have paid for field modifications, certification headaches, and probably an inspection failure. I bought the engineered one and pretended the 2019 wheel had never happened. (It had.)

So if you’re looking for a “paddle attachment” for a Demag crane, slow down. Find the part number. Ask what the attachment lifts. Check the rated load and the hook travel. The time you spend clarifying terminology is part of the total cost too.

Used Demag Cranes and Secondhand “Bargains”

By early 2022, we needed a second overhead crane for a new fabrication bay. I searched for “demag used cranes” and found everything from 1970s hoists to late-model bridge cranes. The cheapest one was about $7,000 less than the unit we eventually bought. It looked clean in the photos. But it came with no load test, no maintenance records, and no list of replaced parts.

The crane we actually bought came from a dealer who supplied inspection records, a full list of Demag overhead crane parts replaced in the previous five years, and a certified rigger who checked the runway alignment during the install. That documentation added maybe 10% to the purchase price. It also meant we didn’t have to spend weeks chasing down unknown electrical connections or wondering whether the hoist brakes had been maintained.

Used Demag cranes can be a real value if you verify the configuration and history. But if you’re asking “how to make a crane” work in your facility, please don’t build one from spare parts and hope for the best. That’s not a cost-savings plan. That’s a liability plan. I almost went down that road once with a sketch of a homemade hoist trolley. A plant engineer looked at it and said, “That will kill someone.” There was no gray area. I tore it up.

The Checklist I Now Use

I don’t want to sound like I’ve solved everything. In January 2024, I ordered a spare limit switch based on a photo and got the wrong voltage. No harm done, because I checked it before installation, but it proved the point again: write down the part number, verify the serial number, and request the manufacturer’s data sheet.

My checklist is not clever. It’s laminated and it’s pinned above my desk:

  • Get the exact model number and serial number from the crane nameplate.
  • Take a photo of the damaged part and the part number, not just one or the other.
  • Ask the supplier: is this an original Demag part or a replacement? If it’s a replacement, ask for the cross-reference document.
  • Add every cost to the estimate: price, freight, duties, installation time, inspection, and the cost of unscheduled downtime.
  • Use the manufacturer’s part number in searches, not the common name.
  • For used cranes, ask for the load test certificate, maintenance logs, and the original manufacturer’s documentation.

This process caught 47 potential problems in the past 18 months. That’s not a precise engineering metric, but it’s what I track. It caught a misquoted brake drum, two wrong gearboxes, and a used hoist that had been “rebuilt” with mismatched wire rope. Avoided rework, plus the embarrassment of another phone call to the plant manager, is worth more than I care to calculate.

What I’d Tell Someone Starting From Zero

I’m not a crane design engineer, so I can’t teach you how to make a crane from raw steel. That’s not a job for a maintenance coordinator, and it’s not something you should learn from a blog post. What I can tell you is what I wish someone had told me in 2019: the cheapest part is rarely the least expensive part, and the same logic applies to used equipment and attachments.

Buy from people who can prove what they’re selling. Keep photos and part numbers. Ask “silly” questions before you send the purchase order, because the silly questions are usually the ones that separate a $1,860 repair from a $38,000 one.
