Why Demag Undercarriage Replacement Is Not a Price Decision

I'm the person who signs off on undercarriage components before they go on a crane. In 2024, I rejected 6% of the first delivery batches that hit my desk. Sometimes the steel was wrong. More often, the paperwork was missing: no heat number, no hardness trace, no manufacturer name. When you're working on a Demag undercarriage, the paperwork isn't bureaucracy. It's the only way to tell whether a part that looks right will hold up.

This article is a field note, not a sales pitch. I don't have any stock in Demag or Tadano or any aftermarket brand. I just have a specific job: to make sure a replacement part doesn't become tomorrow's catastrophic failure. And frankly, the current market for Demag undercarriage parts is a good example of how 'cheap' and 'costly' get confused. Surface problem: 'Demag undercarriage' searches return too many near-identical options

Search for Demag undercarriage and you'll see a confusing landscape. OEM assemblies. Remanufactured track groups. Aftermarket rollers. 'OEM spec' bushings. Used sprockets from a machine that was scrapped after a fire. Prices can vary by 30-40%, and the photos all look similar. It's hard to tell which listing is a real Demag specification and which is a close guess.

That's not a minor annoyance. It's the surface problem. Most buyers respond to it by comparing prices and delivery dates, because those are the only easy things to compare. But the undercarriage is not a single commodity item.

The 'undercarriage' label covers a lot of stuff: track chains, links, pins, bushings, rollers, sprockets, idlers, track adjusters, carrier rollers, and the frame assemblies that tie it all together. An aftermarket supplier can be excellent at track chains but weak on sprockets. A single part number can have multiple revisions. A part that was correct for a 2001 Demag crane may not be correct for a 2008 machine that looks identical.

Here's a rule I use when talking to buyers: if you can't write down the drawing number and the material grade, you don't have a specification. You have a picture. And a picture is not enough.

Deeper cause: The 2019 Terex-Tadano handover changed the parts map

Let's be precise about the industry context. Terex sold Demag mobile cranes to Tadano in 2019. That's the public record. After the sale, the OEM support path for Demag mobile cranes changed. Tadano became the manufacturer of record in many regions. Parts that used to be ordered through Terex/Demag channels had to be re-established under new part numbers and service arrangements in some product lines.

For crane owners, that meant one thing: the trusted source was suddenly less direct. Documentation that used to come in a Demag binder now had to be requested from a different company. For aftermarket suppliers, it created a gap. And some suppliers move fast to fill gaps.

The result is the 'looks similar' problem. I know that sounds obvious, but think about these examples:

Heron vs crane. For someone watching birds, the 'heron vs crane' question is a classic ID puzzle. Herons and cranes look similar from a distance, but the details — body shape, wing structure, behavior — separate them. The same is true for undercarriage parts. A roller from one manufacturer can fit the same spindle as a Demag roller, but if the surface hardness or bushing material is different, the wear life is different.

Bucket hat vs hard hat. A bucket hat and a hard hat are both hats. One is comfortable and stylish. The other is PPE. If you order 'head protection' without specifying the standard, you'll probably get exactly what you paid for: a hat, not protection. When I see an undercarriage quote that says 'equivalent to Demag' without naming the standard it's equivalent to, I read it the same way.

GFCI breaker vs standard breaker. A GFCI breaker and a standard breaker can fit into the same panel. They both feed power. The difference only matters when the fault happens. A GFCI breaker detects ground faults and cuts power; a standard breaker doesn't. If you chose based on price, you chose the standard breaker. Undercarriage components work the same way. They both keep the crane rolling until the moment a hard, uneven load hits a weak pin—then the difference shows up as downtime, not as a spec sheet.

What a wrong part costs: a real rejection in Q1 2024

Let me make this concrete. In the first quarter of 2024, I reviewed a batch of undercarriage rollers for a Demag crawler crane. The purchase price was $1,800 less than the second-lowest quote. The spec required a material certificate with heat trace and a hardness report. The vendor sent a generic certificate with a steel grade and no heat number. When I asked for the specific test report, the project manager said, 'That's not normal for aftermarket parts.'

Maybe he was right. Maybe the rollers were perfectly fine. But 'maybe' isn't a quality plan. We rejected the batch. The vendor had to redo it. Because we had to expedite the replacement and use a third-party inspection, the total project cost increased by about $4,200. The $1,800 'savings' became a $2,400 loss before we even put a part on a crane.

The upside was $1,800 in savings. The risk was weeks of downtime if the rollers failed after installation. I kept asking myself: is $1,800 worth potentially losing the customer's trust? I still second-guess that decision, even though I'd make the same call. The replacement batch arrived with proper documentation, and the wear test looked normal, but the weeks in between were not comfortable.

The real cost of a Demag undercarriage failure is higher than the part price

A track roller or sprocket is not like a brake pad on a passenger car. The failure mode can be chain-wrecking. A sprocket with the wrong tooth profile will grind against the bushing, create metal debris, and send that debris into the rollers and final drive. A roller with a soft shell will wear flat, causing the track chain to run on an uneven surface. An idler with the wrong hardness can develop 'egg' deformation. All of these are replaceable, but not independently. The contamination spreads.

In worst-case scenarios, I've seen a $220 idler put a crawler crane out for eleven days. The repair involved a new final drive seal, replacement track chain, and machining of the track frame. By the time the crane was lifting again, the bill was $22,000—before the cost of the days the crane wasn't on rent. That is the true price of a 'cost-effective' aftermarket part that was selected by price alone.

I also understand the pressure to save money. In a capital-intensive industry, every purchase is under a microscope. But when I see a procurement team choose a Demag undercarriage partner solely on unit price, I always bring up total cost of ownership (i.e., not just the part price but the cost of fitting it, inspecting it, and replacing it early if it fails).

The calculation looks like this: part price + freight + inspection + installation + expected service life + probability of failure × failure cost. When that is the calculation, the cheapest quote looks different. Not all low quotes are bad. But in my experience, a price that's 40% below the OEM range is not a bargain. It's either a different specification or a different level of verification.

If you're about to buy a Demag undercarriage component

I'm going to keep the solution short, because the problem is what needed explaining. Here is what I check before I sign off on a part:

  • Get the exact part number and drawing revision for your specific crane, not just 'Demag undercarriage compatible.'
  • Ask for a material certificate with the heat number and the manufacturer's name. If the supplier can't provide it, that's a red flag.
  • For rollers, sprockets, idlers, and track chains, ask for surface hardness and hardened depth. These determine wear life more than any other variable.
  • If a part is marked 'equivalent,' ask the supplier to state the original drawing number and the changes they made. A genuine equivalent should have a clear technical relationship to the original.
  • Add inspection time to your lead time. A three-day faster delivery doesn't help if it comes with no traceability.

This isn't a guarantee. It's a filter. My experience is based on roughly 250 inspections a year, mostly mid-size crawler cranes in construction and industrial maintenance. If you're working with a different size class, offshore, or mining, your part numbers and failure modes will differ. The principle won't.

The next time someone asks me why I'm not impressed by a low-priced Demag undercarriage quote, I ask them one thing: Are you comparing parts, or are you comparing prices? If it's only prices, you're not solving the problem. You're just choosing which version of the problem you get.
